Cash flow for service firms: invoice sooner, chase less

Most cash flow problems in service firms start long before an invoice is overdue. Here are the habits that shorten the time between doing the work and getting paid.

A profitable firm can still run short of cash. In service businesses, the gap between doing the work and being paid for it is often weeks or months, and salaries don't wait.

The good news: most of that gap is under your control.

Measure the whole cycle

Cash flow starts when work is done, not when the invoice is sent. Track three gaps:

  1. Work to invoice: how long after the work is done do you invoice it?
  2. Invoice to due date: your payment terms.
  3. Due date to payment: how late clients actually pay.

Many firms focus only on the third. The first is often the biggest, and the easiest to fix.

Invoice sooner

  • Bill milestones the day they're done, not at month-end.
  • Approve timesheets weekly, so time is ready to bill.
  • Agree advances for new clients or long projects: a share on signing is normal in most professions.
  • Keep invoice details right first time. In India, a wrong GSTIN or place of supply means a credit note and a new invoice, and weeks of delay.

Make it easy to pay

  • Put payment details on every invoice: bank account, UPI or PayNow.
  • Offer a payment link so clients can pay online in a minute.
  • Give clients a portal where they can see what they owe and download invoices.

Chase consistently, not personally

Chasing feels awkward because it's personal. Make it routine instead:

  • A friendly reminder a few days before the due date.
  • A note on the due date.
  • A firmer reminder after a week, then a call.

When reminders follow the same pattern for every client, nobody feels singled out.

Understand TDS

In India, many clients deduct TDS before paying your fee. Record it against the invoice so the balance is right, and reconcile it with your Form 26AS every quarter. Unreconciled TDS is money you've earned but may never claim.

Watch the numbers weekly

A short weekly look at three numbers keeps surprises away:

  • Work done but not yet invoiced.
  • Invoices overdue, and by how long.
  • Cash expected in the next 30 days.

How MSMEPulse helps

MSMEPulse turns approved time and completed milestones into invoices, sends payment links, shows what's overdue on your home screen, and records TDS against each payment. The Business Pulse on your home screen shows money owed and what's overdue, so you can act before cash gets tight.
